I thought it was great. I think the combination of the last two will create the best of the Potter movies. I wish the last was ready and I could see it next week.
It didn't seem like 2.5 hours. I think some of the changes or things they didn't put into the movie made sense and helped to move the movie along in the plot so you were never bored or left waiting.
